Deal scrolls flow from a cluttered desk along a golden path to a market stall of finished licensed products

Licensing managers and commercial teams sit at the center of every program. You find the partners, negotiate the deals, keep licensees on track and make the case for every renewal. Yet much of the week often goes on chasing emails and updating trackers rather than selling.

This playbook covers what the commercial role owns, how it is measured, and how the best teams grow without drowning in admin.

The role in brief

Commercial teams find, sign and grow the licensees behind a program, and keep them on track against their contracts. They are measured on revenue, pipeline speed, renewals and partner compliance.

Where it gets stuck

Commercial teams tell us the same things again and again. Partner workflows are disconnected. There is no clear view of sales and product performance. Priorities are hard to align. And tasks have to be chased across too many tools.

Eight best practices for growing a licensing program

  1. Prioritize high value open categories and territories. Focus where demand, value and brand fit are strongest.
  2. Target the right partners. Check potential licensees for brand fit, retail reach, manufacturing quality and financial stability.
  3. Know and show your brand metrics. Share how the brand is growing and what is driving it. Share marketing and launch plans early so partners can plan around them.
  4. Structure smart deals. Use consistent terms, flexible rights splits and clear minimum guarantees that protect and grow revenue.
  5. Onboard partners with clarity. Share brand guidelines, timelines and approval processes from day one.
  6. Monitor and support partner performance. Track sell through and give partners marketing and trend insight.
  7. Use royalty data strategically. Royalty reports show growth opportunities, underperforming partners and the right moment to renew.
  8. Automate where you can. Stop tracking contracts, rights and reports by hand, and spend the time pitching and negotiating.

Seven questions to ask your commercial team

  1. How do we track active and expiring agreements? In email threads and spreadsheets, or in one place?
  2. Can we see the full pipeline, from deal terms to signed agreement to launch? Can leadership see the status of every open deal instantly?
  3. How do we judge partner performance across terms, operations, royalties, approvals and launches? Is it based on data, or on gut feel?
  4. Do we have one place for the tasks, follow ups and emails of every partner? Can we check who holds which rights, where, right now?
  5. Is licensing connected to our CRM, or working in a silo from the rest of the business?
  6. Does the team spend more time maintaining partnerships than growing them? Could automation and insight give time back?
  7. When did we last review our licensing tools? Is our setup keeping pace with the industry?

If it isn’t broken, why change?

  • Partners expect speed. Licensees and agents want quick deal revisions, fast approvals and transparency. Your tools need to keep up.
  • Manual work has a hidden cost. Every hour spent tracking emails and updating spreadsheets is an hour not spent selling.
  • No visibility means missed opportunities. Without central data it is easy to miss renewal windows, performance dips or cross sell potential.
  • Legacy workflows carry risk. Double licensing, trademark misuse and exposed confidential IP are real risks when rights live in spreadsheets.
  • Your competitors are moving. Leading licensors already use smarter tools. Falling behind on process means falling behind with partners.
  • It’s not just an ops problem. Inefficient tools hurt partner satisfaction, timelines and incentives, and cause friction with other teams.
  • Future proof the workflow. What works today becomes a bottleneck as partners, products and territories grow.
  • Championing change is leadership. Commercial teams who explore new ways of working show initiative and ownership of growth.
